It Costs $150K Every Time a Sales Rep Walks Out. Most Companies Lose 3 a Year.

I had eight prospect calls last week.

Different industries. Paid media. Real estate development. Shipping software. Leadership coaching. Digital marketing. Network infrastructure. Sports betting affiliate. A one-man one-channel show on TikTok. Different products. Same conversation underneath.

Six of the eight had already paid someone to do their outbound and gotten burned. And every one of those six, before we were thirty minutes into the call, asked me about commission-only pricing.

What it looked like in the wild

A paid media founder told me his shop had run thousands of cold emails through a "triple verification" vendor that warmed up his domains, warmed up his mailboxes, and wrote his three-stage sequences for him. Total return: zero. He moved to cold calling next. Got hung up on so many times the team quit. Now he is done with outbound until someone proves something different to him.

A real estate developer told me his last telemarketer was setting "appointments" with a script that ended after one yes/no question. "Are you interested in the offer? Yes. Okay great, we will have someone call you." That was the whole qualification. He could not reconcile the hours billed against the call logs. He paid for activity, not outcomes, and there was no way to audit either side.

A marketing agency founder told me she had been on the receiving end of an SDR sequence so aggressive that by the time she joined the call she had "had seven emails, three texts from different numbers, and two calls, even though I had already confirmed the meeting." Her words: "I was pissed off by the time I got on the call." She is now deciding whether to outsource her own SDR work and that memory is most of her hesitation.

A logistics SaaS founder, ten years in business, has done zero cold outreach in his life. He tried to set up Clay himself. "After ten minutes of clicking around I was like, this is not happening. I need to find someone to help."

Why everyone keeps asking for commission-only

They are not asking for commission-only because they think it is the smarter comp model. They are asking for commission-only because the last person they paid could not be measured.

The hours did not match the call logs. The "qualified" appointments were not qualified. The activity reports could not be tied to a single real conversation, never mind a meeting that closed.

Commission-only is what founders ask for when the last vendor wasted their money and they have no way to prove it.

The five-minute audit

The actual fix is not a comp structure change. It is measurement that survives a five-minute audit. Five questions are enough.

Show me the dialer log with timestamps. Show me the call recordings. Show me the qualification framework the SDR is supposed to follow, and show me the calls where they followed it. Show me the bridge between the SDR's last touch and the closer's first one, so I can see if the handoff is the problem or the prospect is. Show me the cancel and reschedule rates so I know what a "booked meeting" actually means in your reports.

If the outbound vendor can hand you all of that on day one, the comp structure is the easy conversation. Retainer is fine. Hourly is fine. Whatever the structure is, you know what you are paying for and you can adjust quickly when something breaks.

If they cannot, no comp model fixes it. Commission-only just shifts the unmeasured risk back onto whoever is making the calls, and they respond the way humans always respond to that. They book junk to make their number. You fire them in 90 days. You tell the next founder you talked to that outsourced sales does not work. And it gets harder for the next operator to win that conversation.

It does work. It just has to be auditable on day one.

The framework, if you want a name for it

Jeb Blount makes this point in the first chapter of Fanatical Prospecting with no romance to it. The SDR role only works inside a system you can manage. Without a system, you do not have an SDR. You have a stranger with your dialer.

If you are sitting at a desk this week deciding whether to outsource your outbound, the first thing to do is not to renegotiate the comp. Ask the vendor to walk you through their measurement layer instead. If they get fluffy, you have your answer.
